FIELD NOTE #059 | The Architecture of Epistemic Collapse
The Certainty Was Borrowed. The Risk Was Kept.

The Certainty Was Borrowed. The Risk Was Kept.
Why do flawless executive dashboards so frequently mask operational disasters?
Because organisations manage what they measure, and eventually, the measurement replaces the meaning.
This episode dissects Goodhart’s Law and the reality of Proxy Drift.
It explores the seduction of Borrowed Certainty—when AI systems and enterprise reporting tools offer answers so fluent and confident that human operators mistake the output for their own settled thinking.
The discussion extends into the realm of Assurance Inflation, examining how organisations certify the proxies that are easy to measure while ignoring the complex realities that actually govern their survival.
There is a name for this condition, and there is a structural cost: Epistemic Debt.

The episode provides the language to identify when an organisation has outsourced its judgment, and the operating ritual required to reclaim it.
The portable question from this episode: "Did we make this decision, or did we simply download the confidence to approve it? "
Worth asking before the next major strategic review.
---
“The metric provided the confidence. The organization provided the consequences.”

Field Note #058 | The Handover Is Where The Story Changes
Some information arrives at a decision already carrying several invisible edits. Not because someone falsified it. Because someone handed it over.
This episode examines Handover Edit — the quiet change in emphasis, certainty, context and interpretation that occurs as information moves from one person to another. A sentence can remain technically accurate while becoming strategically different.
A qualification disappears.
An uncertainty becomes a commitment.
A context becomes a footnote.
A footnote disappears.
The episode introduces one question worth keeping close to consequential decisions:
What changed between the source and the decision?
And one principle worth remembering:
The information crossed the room.
The context stayed behind.

FIELD NOTE #057 | Loyalty To The Plan Is Not The Same As Loyalty To The Goal
Loyalty To The Plan Is Not The Same As Loyalty To The Goal
Plans are written to achieve goals. The plan and the goal occasionally diverge. Circumstances change. The goal moves. The plan does not always follow.
Some teams continue executing the plan long after the goal it was designed to achieve has changed — hitting every milestone, delivering every output, reporting green across every metric.
The execution is excellent. The destination is wrong.
This episode examines the mechanism behind Plan Loyalty — the continuation of a plan after the goal it was designed to achieve has changed, moved, or quietly retired — and the gap between commitment to a plan and commitment to the goal the plan was designed to serve.
There is a name for the pattern. And there are two questions that reveal whether a team is committed to the goal — or to the plan it wrote to reach it.
The portable question from this episode: Are we committed to the goal — or to the plan we wrote to reach it?
Worth asking before the next milestone is celebrated. Worth sitting with after.
"The plan was executed perfectly. The goal had moved six months earlier."
