About Beyond The Office: Operational Freedom For Service Business Owners
Most service business owners didn’t start their company to work 60 hours a week, miss time with their family, and feel like they can never truly step away. But somewhere along the way, growth started demanding more from them instead of giving them more freedom. Beyond The Office with Jhon LeBaron is the podcast for service business owners who want to grow their company, build stronger systems, and get their time back without sacrificing their life in the process. If you have teams in the field, office staff depending on you, customers to serve, and a business that still feels too reliant on you personally to function smoothly, this show is for you. Each week, Jhon shares practical strategies, systems, leadership lessons, and real conversations designed to help you build a business that runs more efficiently, communicates more clearly, and depends less on you every minute of the day. Jhon is a husband, father of six, co-owner of one of America’s fastest-growing home cleaning companies, and the founder of Sophie, an operational systems software company built to help businesses organize their processes, training, and SOPs. Is Your Competition Distracting You From Growing Your Business?
Imagine one of your best customers coming home to a bright yellow door hanger from another cleaning company that says: your first cleaning, just $79. In this episode I talk about what to do when a competitor undercuts your prices, starting with a story about a customer of ours who found that exact door hanger and threw it straight in the trash, because our team already knows her garage code, her dog, and exactly how she likes her counters arranged. I also share what happened when a big, beautifully-branded cleaning franchise moved into our market and I spent way too much energy comparing myself to them, and what I found out about that company about a year later. I get into why lowering your prices without looking at your actual numbers is a bad move, how to figure out what's really keeping your customers loyal by just asking five of them, and a simple habit around customer notes that makes your business a lot harder to replace. 14: How Do I Get Back to the Work I Actually Love?
She thought she was just tired, but one day she needed an emergency blood transfusion. Turns out she'd literally almost worked herself to death. In this episode I walk through why every business owner needs an emergency succession plan, starting with the question I want you to actually sit with: if you couldn't show up to work tomorrow, not next month, tomorrow, what would happen to your business? Who gets the schedule ready? Who answers an upset client's call? Who runs payroll on Friday? Who knows your bank login? I share two real stories that show exactly what's at stake. Nikki Thompson, who owns a bakery in Michigan, nearly worked herself into the hospital before she built systems, tested them with a vacation, and then thrived through six weeks of medical leave. John Anderson, an electrician who broke his femur with zero systems in place, used that wake-up call to double his business's revenue. I walk through the exact questions to ask yourself this week, who's in charge when you're not there, can they actually get into what they need to get into, can people still get paid, and how to start documenting it all without writing a single page. 12: When Everything Goes Wrong in Your Business, Remember This
I'll never forget walking into my office one Monday and finding my entire cleaning team refusing to go to work. Every single one of them. In this episode I talk about how to stay motivated as a small business owner when everything feels like it's falling apart, using that Monday morning as the starting point. I thought we were going to lose the entire company that day, and looking back now, it's wild what actually came out of it. I also get into a much harder season I went through personally, one that eventually led me to six years of sobriety, and the four words my dad kept telling me through all of it: this too shall pass. I share the ladder analogy that completely changed how I look at hard problems, the three questions I ask myself whenever I'm in the middle of something difficult, and why the stage so many home service businesses hit between half a million and $750,000 in revenue is sometimes called the valley of despair, and what to actually do when you're in it. 11: How Successful Business Owners Buy Back Their Time
I spent months chipping ice out of my freezer by hand instead of just making one phone call, and that habit was costing me more than I realized. In this episode I talk about the low-value stuff that quietly eats your time, your energy, and your money, the tasks that don't feel like a big deal individually but add up fast. I share the embarrassing freezer story that finally pushed me to hire my assistant, Marge, and what happened once I started handing off the phone calls and errands I'd been avoiding for months. I also get into the same realization I had at home with my wife, once we actually crunched the numbers on hiring help around the house. Then I walk through two numbers every business owner should know: your time value and your delegation number, how to calculate both in under a minute, and why doing a $25-an-hour task with your $100-an-hour time is the exact same mistake as hiring the most expensive doctor in town to mow your lawn. 10: Whose Life Are You Building?
I was convinced I wanted my company in 40 different locations, until one realization hit me harder than I expected. In this episode I talk about a trap I think a lot of home service business owners fall into without realizing it: walking into a room full of other owners, hearing everyone's revenue and headcount and expansion plans, and suddenly wanting things you never actually decided you wanted. That's exactly what happened to me. I picked "40 locations" as my goal at a conference because everyone around the table was thinking big, not because I'd ever sat down with my wife and asked what I actually wanted our life to look like. I get into why those industry benchmarks can quietly become your identity, why comparing your business to somebody else's is almost never really jealousy, it's admiration mistaken for a blueprint, and the one question I think you should ask about any goal you're chasing: if nobody else knew about it, would you still want it? I also talk about building your own scoreboard instead of somebody else's, and why you're allowed to change your mind about a goal you already told everyone. 9: How Do I Document My Business Without Overcomplicating It?
I paid a systems company thousands of dollars to organize my business, and when they handed it back, I was devastated. My eight year old could have done a better job. In this episode I break down why most attempts at documenting a business fail, and it's not because owners don't try hard enough. Years ago at Primavera, we built these huge three ring binders full of screenshots of every single step in our CRM. Hundreds of hours of work. Then we switched CRMs and the entire thing became worthless overnight. So we went digital instead, Google Drive, Dropbox, Loom, Google Docs, and somehow employees still came straight to me or my sister for answers instead of looking anything up. That's what eventually led me to hire a systems company for thousands of dollars, and what they handed back was the same mess, just reorganized into more folders. That's when it hit me: the problem was never that we didn't have enough documentation. The problem was that we'd made documentation way too complicated. I get into the simple SOP for small business approach I use now: record yourself answering the one question your team keeps asking, a few minutes, no polish, and that's your first SOP. And the part that actually makes it stick, redirecting people back to the documentation instead of just answering the question again. 8: Why Can't I Step Away From My Business?
When my sister wanted to completely change how we ran our cleaning company, all I could think was we're going to lose everybody. Looking back now, what was actually holding me back had almost nothing to do with our employees. In this episode I break down fear of delegation, and why it's so different from the logistics of handing off a task. My sister wanted to move Primavera from two and three person cleaning teams to solo technicians, and my gut reaction was no. I was sure people would quit, sure the pay change would backfire, sure we'd break something that was already working. We made the change anyway. It turned out to be one of the best decisions we ever made. I get into the book that helped me understand what was actually going on underneath that fear, the one question I want you to ask yourself about whatever you're still holding onto in your business, and why real trust has nothing to do with believing nothing will ever go wrong. 7: The Freedom Gap
What does an avocado have to do with your business? Picture the pit as everything your team already knows, and that's the key to the freedom gap. Everything surrounding that pit is everything only you know: how you judge a good hire, how you quote the weird jobs, when it's okay to bend a policy. That space between what your business knows and what you know is the freedom gap, and the bigger it is, the more your business depends on you. In this episode I break down how to stop being the bottleneck in your business using what I call the FREE framework: find, refine, engineer, and equip. You start by finding the knowledge trapped in your head, using the questions your team keeps asking you as a map. Then you refine that instinct into an actual standard, engineer it into something your team can use, whether that's a checklist, a video, or three sentences, and equip your team to actually use it instead of just documenting it and hoping. I also get into why "stop rescuing your team" might be the hardest and most important shift here, and the three simple questions that show you exactly where to start closing your own freedom gap. 6: The System That Works... Until Someone's Gone
On a busy Monday, my cleaning tech showed up to a job the homeowner had already canceled by email that nobody in our office ever checked. The homeowner had family over, was understandably upset, and told her to leave. When we looked into it, she really had emailed us the day before to cancel, but the one person who normally checked that inbox happened to be out of the office, and nobody else thought to look. That wasn't a story about a bad employee. It was a story about a system that only worked if the right person remembered to check it. In this episode I break down why a system that depends on someone remembering isn't reliable, and how I built systems that don't rely on memory using one simple tool. I also walk through the five areas every business already has systems in, whether they're documented or not, and a simple exercise you can run this week to find the one process in your business that's quietly depending on somebody remembering to do it. 5: How Do I Become the Leader My Team Actually Needs?
I forgot to pick up my daughter from an early release day because I was too buried answering every question my team brought me. Every problem came to me, every decision came to me, and I thought that meant I was leading. It didn't. In this episode I break down the real difference between managing and leading. A manager asks, how do I make sure this gets done? A leader asks, how do I help this person become capable of doing this without me? For years I just solved every problem the moment it landed on my desk. It was fast, but it wasn't teaching anybody how to think. I share what changed when we hired our first fully remote employee, the one simple question that gets your team thinking instead of just waiting for your answer, and the guardrails I use to decide which decisions I can hand off completely and which ones still need me. If you've ever wondered how to empower your team to make decisions instead of just handing off tasks, this episode is for you. 4: Am I Building a Business or Just Creating a Job for Myself
I used to sit in my car dreading Friday, the one day nobody else touched because I never let them near the bookkeeping at all. I'd stay up until two in the morning running numbers while my wife slept beside me, wondering if dreading a single day of the week like a root canal was really what owning a business was supposed to feel like. That question is what led me to the real difference between building a business and just creating a job for myself. Building a business means systemizing real processes and trusting your team to run them. Building a job means one of two things: either you're doing everything yourself, or you've technically delegated a task while still micromanaging it so closely that nothing actually changed. I learned to delegate without micromanaging the hard way, and it cost me more than late nights before I fixed it. Holding onto bookkeeping myself eventually sent me to the hospital with what I thought was a heart attack and turned out to be anxiety. I share what finally got the task off my plate for good: documenting the process in real detail and building in a real trial period, instead of just handing something off and hoping for the best. 3: Why Do My Employees Stop Caring About My Business
If your team seems disengaged, quiet, and doing only what they're told, I used to blame them too, until I found the real cause. At Primavera, back when I only had two or three people on my office team, I started noticing the energy had changed. Jobs were still getting done and customers were still taken care of, but nobody was bringing ideas anymore. I was frustrated and thought, I've got good people here, why do I have to hold everyone's hand? Then I asked myself a different question: had I actually given them a reason to care? The honest answer was no. All my expectations lived in my head. I'd never written them down or connected them to anything bigger, so I was frustrated with my team for missing a standard I'd never actually set. In this episode I break down the three things that almost always cause disengagement: people don't know what winning looks like, they don't feel like their work matters, and they don't feel seen. Every one of those comes back to leadership, not the team. When you chalk disengagement up to a people problem, you end up carrying your team instead of leading it, and that exhaustion follows you home. I share exactly how I fixed it at Primavera, including the video I now show new hires that reframes cleaning toilets into saving marriages, and the three questions I want you to ask about one role on your team today. 2: I Lost My Entire Office Team. Here's What It Taught Me.
One summer, I lost my entire office team, one person at a time, and discovered that none of it was ever written down. I walk through what happened at Primavera, my home cleaning company: a scheduler let go, a field manager who quit within a week, a customer service rep who left to start a competing company with my own documents in hand, and an ops manager who gave notice on top of it all. I explain why this wasn't a story about a bad team. It was a story about a business I had never built to survive people leaving. Every process lived in someone's head, and when they left, the knowledge left with them. The easy feeling was borrowed, and I was paying it back with interest. I break down the real cost of that kind of fragility, and it's not just the operational scramble. It followed me home, into moments with my wife and kids where I was physically present but mentally still solving problems at work. I share exactly what changed after that summer: instead of rebuilding around new people, I started documenting the processes that were breaking first and turning them into simple checklists my team could actually use. The next time I had to let someone go, the transition finally felt smooth, because the knowledge was already out of one person's head and into the business. 1: How Do I Build a Business That Runs Without Me?
What would happen if I disappeared from my business for two weeks? No email, no phone, no decisions. That's the question I couldn't shake, and it's the one that changed how I run my company. I grew up watching my mom run our family business as a single parent, working so hard we didn't take a vacation for eleven years. Years later, as an owner myself, I built the exact same pattern: more revenue, more team, more responsibility resting entirely on me. In this episode I break down how that dependency gets built one small decision at a time. Someone asks a quick question, I answer it because it's faster, and soon they stop deciding anything without me. I explain why being needed for everything isn't a sign of strong leadership, it's a sign the business is missing systems. And I reframe systems and SOPs as more than an efficiency tool. Systems are an act of love. They're what buy back time with the people who matter most. If you've ever been physically with your family while your brain stayed at work, this episode will hit close to home. I leave you with one question to sit with: if you disappeared from your business tomorrow, what's the first thing that would break?
