151 🤖⚖️ The Hardest Call: How Humane Leaders Use AI to Make More Humane Decisions About Layoffs and Firings

Chris and Roberto tackle a topic that sits at the intersection of cutting-edge technology and deeply human pain—using AI to help make decisions about layoffs and terminations. Triggered by California’s groundbreaking new law banning AI as the primary decision tool for employment decisions, this episode explores where AI helps, where it shouldn’t, and the very real emotional weight that no algorithm can carry for you. 💔 Here’s what we covered: 📜 California’s Robo-Boss Law: Chris introduced Governor Newsom’s recently signed legislation banning AI as the primary decision maker for hiring, firing, layoffs, and performance reviews—and why even someone who rarely agrees with Newsom finds himself nodding along on this one. 🏛️ ⚖️ AI as Bias Reduction Tool: Roberto made a compelling case—when you have to let five out of ten people go, your heart will naturally gravitate toward keeping the person with a newborn or a new mortgage. AI anchors you to hard performance data instead of soft emotional pulls. 🎯 🧩 Reframing the CEO’s Mandate: Chris raised a brilliant insight—when leadership says “10% headcount reduction,” AI can help you challenge whether the real goal is a 10% cost reduction, which might mean one highly compensated employee rather than multiple lower-paid ones. The mandate and the goal aren’t always the same thing. 📊 😔 Roberto’s Friend Fernando: Roberto shared a powerful and personal story about a close friend at a 12,000-person bank who was chosen to decide which 50% of the engineering department would be laid off—and how the isolation and burden of that responsibility drove him to therapy to survive it. 🏥 🔒 The Isolation Problem: Chris reflected that in his own experience, these decisions happened in painful isolation—no one to talk to, no sounding board. AI, while not a humane leader, could have given Fernando a judgment-free space to think out loud and stress-test his logic when he couldn’t speak to anyone. 💬 🎭 Your Managers Will Also Use AI: Roberto made a sharp observation—when you present your layoff list to leadership, they will likely use AI to validate your decisions. AI is already in the mix whether you use it or not, so humane leaders might as well use it on their end too. 👁️ 💼 The Stakes of Getting It Wrong: Roberto didn’t sugarcoat it—if you let your heart override sound business judgment and protect the wrong people, you may find yourself on the next layoff list. Humane leadership isn’t about avoiding hard decisions; it’s about making them as fairly as possible. 📉 🧠 Prompt Engineering for Fairness: Roberto suggested building bias-awareness directly into the AI prompts—explicitly instructing the model to ignore personal circumstances and focus purely on skills, impact, and value delivered to the company. 🛡️ 🌱 AI Can’t Carry the Weight: Both hosts concluded firmly that while AI is a valuable thinking partner, the emotional burden, the final decision, and the human responsibility belong entirely to the leader. If that weight becomes unbearable, as it did for Fernando—therapy is not weakness, it’s wisdom. ❤️ 🚜 Chris’s Closing Thought: After years of layoffs at Honeywell that he never misses for a single second, Chris offered the most honest exit line of the series—on his farm, the only person who can get fired is himself. 😄 Leadership means making decisions that keep organizations alive while honoring the humans inside them. AI can help you be more objective, but it cannot—and should not—make those decisions for you. This week, we explore exactly where that line is. 🎧 Don’t miss this timely and deeply human conversation! 150 🔄🤝 Letting Go with Integrity: How Humane Leaders Delegate Work They're No Longer Qualified to Do

Chris and Roberto tackle a challenge that every leader who rose through technical ranks eventually faces—the moment when your old skills have faded enough that holding onto that work actually hurts your team more than it helps. They share candid personal stories about making peace with that transition and doing it the right way. 🌱 Here's what we covered: 🧠 The Honest Self-Assessment: We discussed the critical first step—recognizing when your technical skills have become rusty enough that helping the team could actually create more work for them than doing it yourself. Self-awareness is the entry point to effective delegation. 🪞 💬 The Frank Conversation: Chris recommended sitting down with the team and openly explaining the transition—not pretending to still be the technical expert, but honestly saying "my skills in this area will fade, and I need you to step up here." Humane leaders never fear that conversation. 🗣️ ⚠️ The Rusty Expert Problem: Chris illustrated the real danger—a manager who insists on staying involved in technical work they've grown out of touch with can cause three weekends of cleanup work for the team by breaking things they didn't realize had changed. Good intentions, bad outcomes. 📉 🛤️ Two Career Tracks: Roberto clearly laid out the engineering career reality—technical track (senior, staff, principal, VP of engineering staying hands-on with code) versus management track (engineering manager, head of engineering, VP focused on people and strategy). Neither is better. Both require deliberate commitment. 🎯 🔁 What Changes in Your Metrics: Roberto shared a powerful personal insight—as an IC he was measured by features shipped and lines of code written. As a manager, he's measured by his team's features, his team's code, his team's growth. The scoreboard changes completely when you change roles. 📊 🚪 Don't Fall Into the Trap: Chris admitted he fell into it himself early on—believing the technical skills that earned the promotion should keep being the focus. His director pulled him aside and said clearly: the next promotion requires letting those skills go. The door opened because of them, but staying in the doorway blocks your path forward. 🏆 🤖 AI and the Technical Bridge: Roberto shared how he now uses Claude Code for personal projects—not to stay sharp as a coder, but because understanding fundamentals lets him have meaningful architectural discussions with his team without pretending to be current on every new methodology. 💡 📚 Continuous Learning Never Stops: Both hosts emphasized that choosing the management track doesn't mean learning stops—it means learning shifts. Coaching for success, managing timelines, motivating people, and reading team dynamics become the new curriculum. Roberto continues actively training in management skills and finds it deeply fulfilling. 🌱 🤝 Addressing the Dumping Perception: Chris raised a key humane leadership move—proactively asking your team "does this feel like I'm dumping on you?" before they feel it but don't say it. Naming the discomfort removes it. 🧩 ⚡ The IC-to-Manager Identity Shift: Roberto connected this episode to their interview with Vicente—the moment you get promoted, your relationships with former peers change whether you want them to or not. Accepting that shift, rather than resisting it, is what makes the transition clean and respectful for everyone. 🔄 Leadership means knowing not just what you're capable of, but what you're no longer the right person to do—and having the honesty and humility to hand it off well. This week, we celebrate the leaders who let go gracefully so their teams can grow fully. 🎧 Don't miss this deeply practical conversation! Download and listen through your favorite podcast platform.

149 🤫❤️ The Silent Disengagement: How Humane Leaders Coach Quiet Quitters Without a Performance Plan

Chris and Roberto tackle one of today's most talked-about workplace phenomena—quiet quitting. Rather than jumping straight to formal action plans, they explore the deeply human reasons behind disengagement and how humane leaders can reconnect with employees before the situation becomes irreversible. 🌱 Here's what we covered: 🔍 Defining Quiet Quitting: We clarified that quiet quitting isn't about literally quitting—it's about employees becoming so disengaged that they perform at the absolute minimum acceptable level, doing just enough to keep their job and nothing more. 📉 😔 Chris's Personal Experience: In a rare and candid moment, Chris shared his own experience of quietly quitting at a large corporation like Honeywell—attributing it directly to poor leadership, a demoralizing environment, and feeling that extra effort simply wasn't valued or recognized. 🏢 🚀 Startups vs. Corporations: Roberto highlighted a key structural difference—quiet quitting is far less common in startup environments where the pace, visibility, and survival pressure make minimum-effort coasting nearly impossible to sustain unnoticed. ⚡ 🎯 Finding the Root Cause: Both hosts emphasized that quiet quitting is almost always a symptom of something deeper—bad leadership, unrecognized contributions, toxic culture, personal burnout, or a profound mismatch between the employee's values and the company's direction. 🧩 👂 Active Listening First: Roberto and Chris agreed that the first response to a suspected quiet quitter should never be confrontation or documentation—it should be genuine, judgment-free conversation designed to understand what changed and why. 💬 ❤️ Empathy as the Entry Point: We explored how approaching a quiet quitter with empathy rather than performance pressure often unlocks honest conversations that reveal fixable problems—problems a humane leader can actually address. 🤝 ⏸️ The Rest and Recovery Angle: Roberto raised a nuanced perspective—sometimes high performers enter a quiet quitting phase not out of resentment but as an unconscious self-preservation mechanism after periods of extreme overperformance. Recognizing this distinction changes the entire coaching approach. 🧘♂️ 🪞 Leadership Self-Reflection: Chris stressed that when multiple team members show signs of quiet quitting simultaneously, the humane leader must look inward—the common denominator in those situations is often the leadership environment itself. 🔄 📋 Why Skip the PIP: Both hosts discussed why jumping straight to a Performance Improvement Plan for a quiet quitter frequently backfires—it confirms the employee's suspicion that leadership doesn't care about them as humans, accelerating departure rather than preventing it. ⚠️ 🌱 Rebuilding Engagement: We explored practical re-engagement strategies—giving quiet quitters meaningful challenges, reconnecting them with their original motivations, and demonstrating through consistent actions that their contributions are genuinely valued. 💪 🏢 Culture as the Real Culprit: Roberto and Chris concluded that quiet quitting is rarely about individual laziness—it's most often a direct reflection of a culture that has stopped making people feel seen, valued, and purposeful. 🌍 Leadership isn't just about managing performance—it's about understanding the human being behind the performance metrics. This week, we focus on reaching the quiet quitter before they become the resigned quitter. 🎧 Don't miss this deeply human conversation! Download and listen through your favorite podcast platform.
