Ep 24 - The Most Important Business Decision You'll Make Before Scaling in 2026 w/ Frank Bosi

In this episode of The Rental Realm Podcast, host Jay Ullrich sits down with Frank Bosi, Senior Director of Partner Development at Hostfully, to unpack the single most critical decision STR operators need to make before scaling in 2026: systems first, properties second. Frank brings over a decade of luxury hospitality experience from Four Seasons, Ritz-Carlton, and W Hotels, plus five years leading partnerships at Hostfully. He reveals why professional hosts are generating 10-20% more revenue per listing simply by getting their tech stack right—and how the right integrations can cut 30-40% of manual work while improving guest experience. The conversation dives deep into the professionalization wave transforming the industry. Frank shares data showing that hosts who build intentional brands and master direct bookings are capturing 20-40% of their revenue outside OTAs, dramatically improving margins and long-term sustainability. But here's the catch: none of this works without the foundation. Jay and Frank discuss why diversification matters, how to choose the right PMS, and the shocking reality that most hosts are scaling backward, adding properties before fixing the systems that should support them. Frank's 2026 prediction? If every new listing adds stress or requires another hire, it's time to pause and fix your foundation first. When scaling feels "a little boring," you're doing it right. They also explore the HostBuddy x Hostfully partnership, why Frank believes in AI guest messaging built by operators who lived the problem, and how to build a tech stack with fewer tools, better integrations, and cleaner handoffs. This is essential listening for anyone serious about sustainable growth in 2026 and beyond. Ep 23 - From $470K Collapse to STR Dominance w/ Jeremy and Blake

What happens when two Austin property managers accidentally become STR experts, scale to nearly 100 properties in under a year, and then lose $470,000 to predatory lending? They rebuild with radical transparency and refuse to let anyone else make the same mistakes. In this episode, Jay Ullrich sits down with Jeremy Courtney and Blake Carter, founders of Cribs Consulting in Austin, Texas. What started as an "accidental" co-living experiment during COVID exploded when a simple Facebook group positioned them as the go-to STR experts. But their meteoric rise came with devastating consequences.Jeremy and Blake open up about their darkest period: a $470,000 nightmare involving Merchant Cash Advance (MCA) loans—which they call "business cancer" and a UCC lien that froze their Airbnb payout account. They couldn't pay property owners or employees while researching bankruptcy.Instead of quitting, they chose to "refuse to lose." This led to intentional scaling back, implementing strict boundaries, and realizing half their portfolio consisted of "horrible properties with bad owners." They reveal their property and owner scoring system that transformed chaos into sustainable growth. The conversation tackles the "oversaturation" myth head-on. Austin's STR market isn't oversaturated, it's maturing. Success now requires maximum effort in design, amenities, and underwriting. They share their essential tech stack Guesty, Turno, and CompanyCam that allows their leaner business to run efficiently. This is a masterclass in resilience, partnership, and what it truly takes to build a lasting STR business when the market shifts.(02:24) - Background of Jeremy Courtney and Blake Carter(03:03) - Stumbling into Co-Living during COVID(05:20) - Transition from Co-Living to Short-Term Rentals (STRs)(07:30) - Rapid Growth by Becoming the STR Experts in Austin(08:46) - The Turnkey STR Business Model(10:46) - Philosophy on Transparency and Competition(11:47) - Licensing and Legislation in Austin(15:00) - The Decision to Leave W2s for Entrepreneurship(19:29) - The $470,000 Loss, MCA Loans, and Legal Troubles(28:44) - Recovery and Refusal to Fail(33:26) - The Partnership Dynamic of a Married Business Duo(39:01) - Handling Requests for Free Advice and School Account(40:54) - Combating Market Saturation and the Evolution of the STR Industry(45:37) - What Makes a Cribs Property Successful (Top 5 Analysis)(47:25) - Scaling Back the Portfolio and the Owner/Property Scoring System(50:28) - When to End a Management Relationship and Salvage the Connection(52:48) - Design and Furnishing Strategy(55:37) - Essential Tools and Systems for Efficiency (Onboarding, PMS, Cleaning, QC)Connect on InstagramJay Ullrich (@jay_ullrich_) (https://www.instagram.com/jay_ullrich_/)Blake Anthony Carter (@blake.anthony.carter) (https://www.instagram.com/blake.anthony.carter/) Jeremy Courtney (@thejeremycourtney) (https://www.instagram.com/thejeremycourtney/)Cribs Consulting (@cribsconsulting (https://www.instagram.com/cribsconsulting/))Keywords: Short-term rental, STR, Austin STR, Austin short-term rentals, Rental Realm Podcast, Jeremy Courtney, Blake Carter, Cribs Consulting, Property management, Co-living, Airbnb management, Turnkey real estate, Real estate investing, Entrepreneurship, Startup failure, Business failure, MCA loans, Merchant Cash Advance, UCC lien, Bankruptcy, Business partnership, Married business partners, Austin real estate, STR legislation, STR licensing, Market saturation, Short-term rental design, STR operations, Guesty, Turno, Company Cam

Ep 22 - From $60K Loss to 80 Units: Scaling with Acquisitions w/ Matt Floyd

Jay Ullrich sits down with Matt Floyd, co-founder of Stay Classy Homes, who started his short-term rental company in January 2020—literally the worst possible timing. After losing $60,000 in bookings in a single week when COVID hit, most would've walked away. Instead, Matt and his partner Craig hustled through the chaos and built something remarkable: 80 units across San Diego, Nashville, Phoenix, and Hawaii with 175 five-star Google reviews—not a single bad one. In just the past year, Matt tripled his portfolio from 25 to 80 units through strategic acquisitions, seller financing, and credit stacking. But here's what sets Stay Classy Homes apart: they cracked the code on delivering exceptional quality at scale. Matt reveals the exact acquisition strategy they used (including how to evaluate P&Ls and what red flags to avoid), why they focused on one core market instead of spreading thin, and how they built a boots-on-the-ground team that maintains hospitality standards across dozens of properties. They also dive into the power of community in the STR space, why Matt hosts weekly meetup calls for operators nationwide, and the looming threat of San Diego's proposed $5,000-per-bedroom annual tax on short-term rentals. This is a masterclass in surviving the impossible, scaling through acquisitions, and building a reputation that speaks for itself.
