[EP028] The Inner Work of Organizations

In Episode 28 of The A-Player Adventure Podcast, we offer a fresh take on change management. What if change management is really the “inner work” of the organization? Most of us think of inner work as something only individuals do to become more self-aware, learn how to manage their emotions, and grow as human beings. But what if organizations also have an inner life that determines how well they show up? Instead of thinking about change in terms of projects or initiatives, how would it change the way you lead if you tuned into what was going on in the “inside work” of relationships, leadership, and the organization to determine the success or failure of any transformation effort? Inspired by change management research, this episode points out an undeniable truth: After years and decades of frameworks and best practices, change still only reaches moderate success. Data shows that failed changes almost never stem from a single root cause of resistance. More often, organizations fail to change because they lack the capacity to handle complexity, uncertainty, and disturbance. Leadership alignment, trust, communication, sponsorship, systems thinking…these are just a few of the common themes that show up time and time again and indicate whether organizations can sustain change. Drawing from this research, the episode then relates organizational inner work to the ideas of two archetypes: the Coherent Organization and the Fragmented Organization, discussed in previous episodes. Making the case that inner work with organizations starts with collective consciousness… that leaders and stakeholders must become aware of communication disconnects, tensions in leadership, a lack of trust, siloed thinking, and other patterns that can typically operate beneath the surface of day-to-day business. As humans cannot heal what they are not willing to face, organizations must also recognize their current state to enable real transformation. One issue at a time. One conversation at a time. One of the organizing ideas for this episode is around coherence as an underlying competency for organizational inner work. Achieving and maintaining coherence is how organizations show up at their best. Remaining aligned, connected, and responsive (rather than reactive) under pressure is what coherence is all about. Relationships are highlighted during times of change because they are critical resources for the organization. Trust in leadership, communication, psychological safety, collaboration, stakeholder trust/confidence, and relationships are all part of an organization’s capacity to weather uncertainty. We increase coherence in our organizations by investing in and supporting the human resources of effective relationship-building, which affects how well we relate to one another. In sum, the episode makes the point that change management cannot be circumvented, any more than personal inner work can. Organizational change does not happen just because we implement new technology, redesign processes, or launch initiatives. It also involves consciously creating human contexts that allow people to learn together, trust one another, cooperate, and navigate change together. Like gardening, coherence cannot be declared or installed. It has to be grown through a commitment to practice, learning, reflection, and experience. Thus, episode 28 proposes the groundwork for organizational inner work as a prerequisite for learning about coherence in subsequent episodes. [EP027] The Fragmented Organization & the Inner Work of Transformation

Organizations across all sectors are being pushed to transform more than ever before. Powered by a perfect storm of AI, digital modernization, economic volatility, and compounding complexity, transformation is being asked to occur at levels of speed and scale that were previously unimaginable. But just below the surface of many transformation initiatives, something else begins to emerge more visibly than operational pressure alone. As the pressure of transformation builds, a different inner condition of the organization begins to emerge. Communication breaks down. Trust fractures are exposed. Leadership alignment is challenged. Silos re-surface as departments re-protect their own priorities. Fear and uncertainty cause unhealthy dynamics and covertly distort behavior across the system. These are not operational challenges. They are the symptoms of organizational fragmentation that naturally emerge under pressure. This is where the Fragmented Organization archetype is seen. The Fragmented Organization can look externally coherent, but internally it operates with low trust, reactive communication, siloed decision-making, unhealthy workplace dynamics, and misaligned leadership. In normal times, these fractures might not be as apparent. But transformation pressure has a way of making the organization see what’s really already there under the surface. As organizations race to modernize systems, deploy AI, or redesign workflow processes, the pull-push dynamics of transformation often surface unresolved emotional, relational, and communication challenges across the organization. In this sense, transformation pressure doesn’t so much create fragmentation as it illuminates the fragmentation that was already there. The point of this last statement is also why it can be a critical difference between digital implementation and true digital transformation. A fragmented organization can, of course, implement new technology. It can automate workflows, deploy AI systems, modernize infrastructure, and implement enterprise-wide initiatives. But technology implementation doesn’t necessarily lead to organizational transformation. If fear, distrust, unhealthy dynamics, burnout, poor communication, and leadership misalignment are not resolved on the inside, the organization can modernize on the outside and still remain fragmented. Systems change, but the underlying operating conditions from which the organization functions do not. That is implementation without transformation. This is a public episode. [EP026] Can Organizations Become Self-Aware?

Welcome back, A-Players, to Episode 26 of the A-Player Adventure Podcast! I’m your host, Suzette West. In this quick bite, we are going to explore and contemplate a thought-provoking question: “Can organizations become self-aware?” Before we begin, I would like to introduce you to the concept of archetypes to set the context and foundation for this exploration. Archetypes are recognizable human patterns that people have used throughout history to help make sense of complex situations, behaviors, and relationships. They function like mental maps that simplify complexity without removing depth. Most people intuitively recognize archetypal patterns even if they have never formally studied them. The wise guide. The protector. The visionary. The ruler. The caregiver. These recurring patterns appear across cultures and throughout human experience because they reflect common ways human beings tend to organize themselves, respond to pressure, and navigate uncertainty. Archetypes help people visualize patterns that might otherwise feel difficult to explain clearly. One reason archetypes are useful is that human beings naturally think in patterns. When situations become emotionally or operationally complex, people often struggle to see the larger dynamics shaping what is happening beneath the surface. Archetypes help organize complexity into recognizable tendencies and behaviors. Instead of viewing problems as isolated incidents, archetypal thinking helps people step back and ask whether a larger recurring pattern may be operating throughout the system. In this way, archetypes become useful not only for understanding situations but also for helping leaders visualize potential solutions, blind spots, strengths, and risks more holistically. This becomes especially relevant in organizational life because organizations themselves often develop recognizable patterns under pressure. Some organizations become highly driven and performance-focused but slowly drift toward exhaustion and burnout. Others become rigid, cautious, and overly controlled, making honest dialogue and adaptability more difficult. Some become highly innovative and idea-driven but struggle with grounded implementation and operational stability. Archetypes help leaders recognize these tendencies more clearly because they provide a language for patterns many people can already sense intuitively but struggle to fully articulate. Rather than reacting only to surface-level symptoms, archetypes help leadership teams recognize deeper organizational dynamics influencing communication, trust, decision-making, and culture. This is where the idea of the Coherent Organization begins to emerge. The Coherent Organization is not defined by perfection. It is defined by its growing capacity to observe itself honestly while operating under pressure. Rather than unconsciously normalizing dysfunction, the Coherent Organization develops greater awareness of communication breakdowns, implementation friction, leadership drift, burnout signals, and growing fragmentation before those conditions become deeply embedded within the culture. Instead of reacting blindly to every challenge, it becomes better at recognizing the underlying patterns that shape how the organization functions beneath the operational surface. This topic is increasingly relevant today, as organizations navigate extraordinary levels of complexity, uncertainty, and pressure to transform. AI adoption, workforce fatigue, accelerating change, and implementation strain are exposing deeper organizational challenges that cannot always be solved through technology or operational metrics alone. Many leaders can sense that something deeper is affecting communication, alignment, adaptability, and organizational resilience, even if they do not yet have language for it. The concept of the Coherent Organization offers a practical, relatable, conceptual framework for helping leaders better understand the human and relational dimensions of organizational life, enabling them to navigate complexity with greater awareness, adaptability, and coherence.
