The Channel Surfers - Episode 82 - "Partner Programs Never Finished - They Evolve"

In this episode of The Channel Surfers, John McCabe and Jeff Lennon open with the show’s trademark mix of conversational energy and playful sports banter before diving into practical insights on partnerships, channel sales, and ecosystems. Jeff jokes about defending a title that evening; John is amped about unveiling a championship banner in front of the Sixers and notes “King James” is on the floor, quipping that Philadelphia fans will be unforgiving if he disappoints. They riff on recent Philadelphia football woes and the upcoming World Series matchup between the Brewers and Tampa Bay, highlighting the historic small-market feel and noting past small-market benchmarks (Brewers’ 1982 appearance and St. Louis previously being the smallest market). Jeff pivots the sports thread to a broader business point: success isn’t dictated by funding size—it’s about how organizations use resources and whether the right people execute. The show centers on how partner programs must evolve alongside buyer behavior, technology, and ecosystem dynamics—and how trust, aligned execution, and judicious use of AI are critical. Core Theme: Partner Programs Never Finish—They Evolve - “Build it and they will come” doesn’t work. Programs must continually adapt as buyer behavior and tech shift. - The buyer’s journey has already changed—and continues to change rapidly. - Partners should be embedded in demand creation and revenue execution, not treated as a separate marketing audience. How Buyers Buy Now: The “Dark Period” and Early Influence - Drawing on Craig Patterson’s insights, buyers perform 80–85% of research before engaging a vendor. This isn’t just Googling—it’s deep problem definition, solution comparison, and short-listing. - AI accelerates pre-engagement learning, making buyers more informed and selective. - Vendors need earlier influence: - Publish credible, outcome-focused content and use cases. - Elevate partner expertise on websites and in campaigns. - Build relationships that arm partners to advocate when customer problems match the vendor’s solution. Trust as the Foundation - Trust is built through transparency, consistency, expertise, and accountability. - Two layers of trust: - Partner-to-customer: earned by delivering measurable value over time, not just processing transactions. - Vendor-to-partner: earned through reliable enablement, operational consistency, and paying accurately/on time. - Human judgment remains central: tech provides information; people provide confidence. Partners in the Demand and Sales Process - Partners serve as trusted advisors and should be involved in deals, complementing the vendor’s sales expertise. - Leadership alignment is non-negotiable: - Establish shared goals, clarify ownership, and create cross-functional accountability. - Tools and org charts aren’t enough—teams need a clear vision and operational plan for collaboration. Improving Without Rebuilding: Feedback Loops and Targeted Adjustments - Use transparency and honest communication to drive improvements without tearing programs down. - Watch the signals: - Customer behavior - Partner feedback - Field intelligence - Market signals

The Channel Surfers - Episode 81 - "Scaling Your Channel Without the Scaling Mess"

In Part 4 of their masterclass series, Why Great Partnerships Don't Happen by Accident, hosts John McCabe and Jeff Lennon dive deep into scaling partner programs—how to achieve exponential growth responsibly without breaking operational systems, overwhelming internal capacity, eroding partner trust, or degrading the customer experience. Bridging insights from over 80 podcast episodes, the hosts deliver practical frameworks, cautionary tales, and actionable strategies for modern channel leaders navigating an evolving buyer and partner journey. The episode maintains an energetic, conversational, and direct tone, blending sports metaphors, industry war stories, pragmatic framework checks, and candid behind-the-scenes banter. Series Context The episode represents the fourth installment in a 5-part thematic arc curated from roughly 46–47 episodes across the show's 80+ episode library: 1. Foundation 2. Operating System 3. Activation (Recapped from Part 3: Activation is the critical bridge motion that precedes scaling—not just signing up logos) 4. Scaling (This Episode) 5. Evolution (Upcoming final installment focused on continuous adaptation and lifecycle iteration) Key Discussion Points & Speaker Insights 1. Growth vs. Scaling: Defining the Difference - Growth (Linear): Revenue increases in tandem with proportional additions of headcount, resources, and overhead costs. - Scaling (Nonlinear): Revenue grows exponentially while operational costs and overhead remain relatively flat. - Real scaling is driven by repeatable systems, capacity forecasting, and rigorous measurement. Simply speeding up broken, manual processes is not scaling—it is multiplying friction and accelerating chaos. - Opening Analogy: Jeff highlights the Milwaukee Brewers beating the high-spending Dodgers, noting that simply throwing money and brute-force speed at an initiative without foundational architecture does not create sustained success. 2. The Modern Buyer Journey & "80% Dark Mode" - Referencing concepts shared by guest Craig Patterson (Episode 80), roughly 80% of the B2B buyer's journey is completed independently in "dark mode" before engaging a vendor or partner. Buyers research, organize, and evaluate options on their own (often using tools like Perplexity AI). - The Channel Implication: Partners cannot treat buyers as cold prospects. Vendors and partners must position themselves as trusted resources ready to execute with precision in the final 20% of the decision journey. - Jeff links this back to Episode 37 with Scott Struble, who originally predicted this structural shift in channel dynamics—calling Craig's real-world execution 40+ episodes later a live case study of that prediction. 3. De-siloing Go-To-Market & The Demand Engine - Partners cannot exist as an isolated audience or an afterthought; they must be woven directly into the company's core demand engine. - John stresses breaking down silos across Sales, Marketing, and Channel to ensure complete alignment, making the partner ecosystem appear as a unified execution machine to the buyer. - Leadership Seat at the Table: Channel Chiefs and Chief Partner Officers must hold real budget authority, defined team ownership, and executive alignment to enforce reciprocity and operational discipline. 4. Where Scaling Efforts Break Down (Pitfalls & Failure Modes) - Under-resourcing & Capacity Bottlenecks: Onboarding more partners without expanding technical or partner support capacity dilutes mindshare, stalls active deals, and burns out teams. - Inconsistent Customer Outcomes: Uneven delivery and confusing messaging across partner tiers damage the brand experience. - Mismanaged Channel Conflict: Channel conflict is natural and signals healthy market overlap, but it requires clear rules of engagement and transparent governance. - Matrix Organization Complexity: As organizations grow (e.g., historical matrix lessons from EMC), cross-functional lines blur accountability unless clearly documented. - Prematu

The Channel Surfers - Episode 80 - "- Breaking Down the Silos Between Marketing and Channels with Craig Patterson"

In this spirited and forward-looking episode of Channel Surfers, hosts John McCabe and Jeff Lennon are joined by Craig Patterson, SVP of Global Channels and Marketing at Exabeam. What begins as a conversation with a "channel chief" quickly evolves into a masterclass on a radical new go-to-market strategy. The discussion is a deep dive into building a modern, data-driven "partner machine" designed to generate demand, establish deep-rooted trust, and ultimately accelerate revenue. The tone is highly enthusiastic, candid, and practical—equal parts war-room strategy session and builder’s workshop—with all speakers sharing a passion for breaking traditional channel paradigms. Key Discussion Points & Insights A New Role: Unifying Channels and Marketing into a "Demand Engine" Craig kicks off the discussion by revealing his expanded role leading both Global Channels and the entire marketing organization at Exabeam. He describes his position as the "overall demand architect," overseeing the channel ecosystem, branding, field marketing, and even the ADR (Account Development Representative) teams. This integration is a strategic move to align Exabeam’s go-to-market motion with the reality of the modern buyer's journey, especially in cybersecurity where the channel is the primary route to market. The goal is to dedicate marketing's full force to the channel, eliminating traditional silos and internal battles over budget and attribution. Understanding the "Dark Phase" of the Buyer's Journey A central theme is the "dark phase" of the buying journey. Craig shares a key insight that cybersecurity buyers spend approximately 85% of their decision-making process operating independently before ever contacting a vendor. This process involves identifying a problem, researching solutions (heavily using AI), and pinpointing best-in-class technology. When buyers finally emerge, it's not for a demo but for validation from a trusted partner. This reality means vendors have lost direct control over the initial buying stages. Craig's strategy is to be "heavy on research, thought leadership, forums, groups, and social media" to influence the ecosystem where buyers conduct research and ensure Exabeam is aligned with the right partners for that crucial validation. Building the Data-Driven Partner "Machine" Craig argues that companies must see partners as "the demand engine itself." He is implementing a data-centric strategy at Exabeam that triangulates three key layers of intelligence: 1. ICP Fit Score: Using data science to score potential target accounts based on Exabeam's Ideal Customer Profile. 2. Propensity to Buy: Layering in intent data to identify which of those accounts are actively looking for solutions. 3. Partner Intelligence: The game-changing third layer, mapping which partners have trusted relationships within those high-fit, high-intent accounts. This allows for orchestrated outreach, such as an introduction from a trusted partner instead of a cold call from an ADR, dramatically increasing effectiveness. The Collision of PRM, Enablement, and AI The conversation delves into the technology required to power this new model. Citing the short tenure of GTM executives (~18 months), the speakers agree leaders must be bold and move fast. Craig explains his decision to reject off-the-shelf tools that don't materially change outcomes. Instead, he partnered with a design partner company, Hitwits, and a seasoned AI engineer to build a best-in-class enablement and PRM stack from the ground up. He predicts a "collision course" between legacy PRMs and enablement platforms, leading to a single, insight-generating system. The vision is for one platform that transforms "dusty" PRM data into actionable, contextual, micro-enablement moments. For example, the system could identify a partner's historical strength in a specific vertical, flag common stall points in a deal, and proactively offer the top three actions to navigate them. Jeff praises this as a "phenome
